Your CRM is the most
expensive
software you
don't use correctly.
We say that with confidence because we've audited several hundred HubSpot portals since 2012. The pattern is identical at almost every company we walk into. The Kernel isn't done — and that's why your AI experiments aren't compounding, your handoffs break, and your forecasts shift unpredictably.
Five patterns. Same five, every audit.
The Kernel work fixes all of these. It's not glamorous. It's also the only honest path to L3.
The source of truth every agent calls first.
The Kernel is the V3 home for RevOps & HubSpot Platform Implementation — the service you might know from V2. It is also how we install the source of truth every agent calls first, so your operations stop fighting the system underneath them.
For most of our clients, the Kernel is HubSpot. We do work with other CRMs where they're already in place. Salesforce, Pipedrive, Zoho, Microsoft Dynamics, monday, Copper — but HubSpot is our preferred substrate.
Four deliverables. The diagnostic determines which.
Most engagements include several. The flagship is RevOps & Process Design — because process-as-code is where the kernel earns its rent.
HubSpot Implementation
The full installation, the rebuild of a broken instance, or the rescue of a portal somebody else broke.
- Custom data modelmatches how your business operates — not HubSpot's default shape
- Properties · governeddeliberate naming, types, internal/external visibility, required/optional rules
- Associations · realmodeling the actual relationships between contacts, companies, deals, custom objects
- Workflows · accountableproducing signals an agent can act on. Each one documented, named, owned
- Property hygienesurvives agent queries. Dedup. Fill-rate floors. Validation
- Reporting · decisionsaction-oriented, not vanity-metric grids
- Integration architecturewired to the kernel, not bolted on. Docs · data flows · error handling · observability
- Diamond Partner credentialsbehind every implementation — on the platform since 2012
RevOps & Process Design
Workflows that produce signals, not just notifications.
- GTM process mappingevery sales, marketing, and CS handoff in current state, friction documented
- Redesigned handoffsproducing data the next system needs, not slack messages someone has to translate
- Lifecycle stagesmodeled to your actual buying journey, not HubSpot's defaults
- Lead routingbeyond round-robin: territory, account, intent signal, persona, deal value — with workflow code
- Attribution modelspecific to your funnel shape. Multi-touch where it makes sense
- Renewal + expansionworkflows for CS-led growth
- Scanner architecturefrom our internal patterns: watches for risk signals and routes them
Data Architecture & Integrations
Making your kernel queryable across the tools your business depends on.
- Custom integrationsStripe · QuickBooks · NetSuite · Slack · Calendly · Zoom · Gong · LinkedIn Sales Nav · CompanyCam
- MCP serversexposing third-party systems cleanly to the protocol layer — queryable in language
- Data joins · identity stitchingacross systems where the same customer shows up under different IDs
- Cross-system reporting"how is Acme doing right now". one query, not three tools and a spreadsheet
- Migration supportoff Salesforce, Zoho, Pipedrive, monday, Copper, or homegrown systems onto HubSpot
Breeze & AI Configuration
Out-of-the-box Breeze is the start. The opinionated configuration is where the value lives.
- Breeze knowledge configright source documents, right context, right constraints
- Custom Breeze assistantssales rep co-pilot · CS rep co-pilot · marketing drafting · partner-team support
- Prospecting Agent configfor buyer-facing top-of-funnel work
- Customer Agent setupwith the governance and audit posture that lets you put it in production
- Workflow integrationAI actions running inside the kernel's automation engine
- Team trainingso your people use what's installed
Three things, just to save the procurement team time.
Six numbers. Six honest reads.
Without the Kernel, the rest is theater.
That's why we always look at the Kernel first — even when the prospect's entry point was a website conversation or an agent ask.
The diagnostic is pre-loaded.
You walk away with a written map of where your Kernel is, where it needs to be, and which moves get you there.
- Reviewed your HubSpot portal if you grant access (read-only is fine)
- Audited your data model against the shape of your business
- Sampled your workflow library for the signal-to-noise ratio
- Checked your integration footprint and the cross-system answers that should be possible but aren't
- Built a maturity-level placement with specific evidence
- Identified the 3 to 5 quick wins your team could ship this quarter — with or without us
Things people ask before signing.
Do we have to be on HubSpot already?
Strongly preferred. The kernel pattern works on other CRMs (Salesforce, Pipedrive, Zoho, Dynamics, monday, Copper), but our IP, our reusable integrations, and our partnership leverage are all anchored in HubSpot.
What does "L2 to L3 in 90 days" mean?
After 90 days: data model is typed and clean, your top 5 workflows are checked into version control, Breeze is answering questions your team used to ask each other, and one cross-system tool is in daily use. If we miss it, you don't pay the implementation fee.
How is this different from a normal HubSpot implementation?
Normal implementation ends at a configured CRM. Kernel work ends at a queryable company.
What if we already have HubSpot and it's a mess?
That's the common case. We call this rebuild-or-rescue — and most of our work in the last 5 years has been in this shape. We re-architect against the kernel pattern.
Who owns the kernel after handoff?
You do. Fully. The custom objects, the workflows, the MCP server, the integration code — all yours.
Pricing?
Three lines on the engagement: implementation (one-time, scoped), Coworker platform access (recurring), ongoing services (recurring or project).
Map your company's intelligence in 90 minutes.
No slides. Just the map. We'll whiteboard what your company already knows, what it's forgetting, and which layer to build first.
Yours to keep — signed or not.
