LAYER 03 · THE KERNEL · HUBSPOT ONBOARDING

Commerce Hub Onboarding.

Quote-to-cash, inside the CRM.

FIG. 01 · OVERVIEW

The standard B2B pattern: a quote in a CPQ tool or a Google Doc, approval over email, signature in another system, the invoice in QuickBooks — reconciled in the CRM after the fact. Commerce Hub puts quote, payment, invoicing, and subscriptions on the deal record. We advise on how it should be set up, then build the majority of it live with your team. Diamond Partner, strategy-led, done-with-you.

FIG. 02 · WHERE IT LIVES

Commerce Hub Onboarding is a Layer 03 service.

Every service we offer maps to one of four layers. Commerce Hub Onboarding sits in the Kernel — the layer that owns revops & hubspot admin.

LAYER 01
The Surface
Websites & customer portals
Public interface — read by humans, agents, AEO crawlers.
LAYER 02
The Voice
Brand & omni-channel
Story rendered consistently in every format an LLM might cite.
LAYER 03
COMMERCE HUB ONBOARDING LIVES HERE
The Kernel
RevOps & HubSpot admin
Source of truth every agent calls first. Clean, opinionated, agent-ready.
LAYER 04
The Agents
AI consulting & co-pilots
Autonomous teammates running on the kernel.

Every dollar flows through this configuration.

HubSpot rebuilt Commerce Hub on the Cacheflow acquisition: quote, payment, invoicing, and subscriptions now happen inside the CRM, with the deal record as the source of truth. The customer experience collapses from three weeks of back-and-forth across four systems to one signed quote — paid, invoiced, and tracked. The platform capability is real. The configuration is where most teams stall.

Our model is strategy-led, done-with-you: we advise on the quote-to-cash architecture — catalog, CPQ structure, pricing and approval rules, payment processor, accounting integration — do the setup work off-call, then build the working patterns live with your sales and finance teams. A goal-based client portal carries intake, prep, and recordings.

Three reasons this hub punishes default configuration. Quote-to-cash design decisions touch every dollar that flows through — a quote template missing a line-item type or a subscription model that doesn't match billing reality has revenue consequences immediately. Rep adoption of quoting tools depends on speed: a 2-minute quote gets used, a 20-minute quote sends reps back to email. And subscription billing — annual plans, multi-tier upgrades, mid-cycle changes, dunning — is where most teams discover their CRM doesn't fit, unless it's modeled correctly up front.

Commerce Hub sits at the seam between Sales Hub and finance operations: deal records and quote records share one data model, so quote-to-deal-to-revenue tracking happens natively in the kernel.

The process.

PHASE01

Strategy · 1 session

Recommendations, not how-to. Quote-to-cash process mapping, product catalog and CPQ structure, pricing and approval rule design, payment processor recommendation (HubSpot Payments vs Stripe), invoicing and subscription model, accounting integration plan (QuickBooks or Xero), e-signature workflow. Enterprise adds complex approval hierarchies, billing at scale, advanced quote templates, and governance. You keep the advisory artifact.

PHASE02

Build for you · off-call, async

Heads-down, off-call: payment processor connection, product library, quote templates, invoice presets and branding, subscription and recurring billing configuration, and the accounting integration. Enterprise adds advanced approval workflows, complex subscription logic, and custom quote templates.

PHASE03

Build with you · 2 workshops Pro / 3–4 Enterprise

Half the engagement, deliberately. An AI-assisted CPQ quote with line items and e-signature built live, a payment link, an invoice with dunning configuration, and a subscription. Enterprise adds an approval workflow, a multi-tier subscription, and quote automation.

PHASE04

Training · 1 session · recorded

Role-based and capped at this tier. Sales and finance teams: quoting, invoicing, payments, subscriptions. Enterprise adds an admin session on approvals, billing operations, and reporting. Additional training rolls into the retainer.

What "done" looks like.

Pro runs 2–3 weeks across 4 meetings; Enterprise runs 5–7 weeks across 6. Build-for-you is async, so live time goes to strategy, workshops, and training.

OUT 01
Two-minute quotes
An AI-assisted CPQ quote with line items and e-signature, fast enough that reps actually use it.
OUT 02
Payments and invoicing wired
Processor connected, payment links live, invoices branded with dunning configured.
OUT 03
Subscriptions that match reality
Recurring billing modeled to your plans — upgrades, mid-cycle changes, and renewals included.
OUT 04
Books that reconcile themselves
The accounting integration live, so finance stops running parallel spreadsheets.

Things people ask before booking.

HubSpot doesn't require Commerce Hub onboarding — why buy it?

Right — HubSpot sets no onboarding fee on Commerce Hub, and most partners offer nothing off the shelf. Which is why most Commerce Hub deployments stall at the configuration: the platform capability is real, but the catalog, approval rules, billing model, and accounting integration don't set themselves up. This program is the itemized version of doing it properly, at the same price band as the hubs HubSpot does anchor.

How is this different from HubSpot's own onboarding?

HubSpot's direct onboarding is consultative coaching: setup guidance, check-ins, homework for your team. Ours is strategy-led and done-with-you: we design the quote-to-cash architecture, do the processor and catalog setup off-call, and spend half the engagement building live with your sales and finance teams — quote, payment link, invoice, and subscription all working before training starts.

What's not included?

Payment-processor underwriting and compliance — that's client-side and timeline-dependent; we coordinate but don't control how fast Stripe or HubSpot Payments approves your account. Also carved out: imports needing data processing (Data Hub or a dedicated SOW); custom integrations beyond the standard accounting connection; multi-jurisdiction tax automation; and training beyond the session caps, which rolls into the retainer.

What do we save by bundling hubs or committing to a retainer?

The foundation layer is built once, not per hub — so two or more hubs take 10% off the stacked total, and the full suite takes 20%. Commerce + Sales is the most common bundle: end-to-end sales operation with quote-to-cash integrated. Signed alongside a 12-month $2,000/mo fractional admin retainer, the package takes 20% off: Pro drops from $1,500 to $1,200, Enterprise from $3,500 to $2,800.

How fast can reps quote after this?

Minutes, not twenty. Quote speed is a configuration outcome: a tuned product library, quote templates that match your deal shapes, and approval rules that handle real exception cases without routing everything to finance. The workshop phase tunes exactly this, with your reps in the room — because a quote that takes 20 minutes sends them straight back to email.
