FIG. 01 · OVERVIEW

Buying Sales Hub is the easy part. The standard deployment: a sales leader running it between deals, a pipeline that mirrors the platform defaults, forecasting that is guesswork. We advise on how Sales Hub should be set up, then build the majority of it live with your team. Diamond Partner, strategy-led, done-with-you.

FIG. 02 · WHERE IT LIVES

Sales Hub Onboarding is a Layer 03 service.

Every service we offer maps to one of four layers. Sales Hub Onboarding sits in the Kernel — the layer that owns revops & hubspot admin.

LAYER 01
The Surface
Websites & customer portals
Public interface — read by humans, agents, AEO crawlers.
LAYER 02
The Voice
Brand & omni-channel
Story rendered consistently in every format an LLM might cite.
LAYER 03
SALES HUB ONBOARDING LIVES HERE
The Kernel
RevOps & HubSpot admin
Source of truth every agent calls first. Clean, opinionated, agent-ready.
LAYER 04
The Agents
AI consulting & co-pilots
Autonomous teammates running on the kernel.

The configuration is where it lives or dies.

The pattern we walk into: a junior admin clicking through default setups, a pipeline that looks exactly like the platform's defaults instead of like your business, reps reverting to spreadsheets, and leadership asking — six months in — why HubSpot "doesn't work for us." The platform works. The configuration is where it lives or dies.

Our model flips HubSpot's default. Their direct onboarding is consultative coaching — they teach, your team builds between deals. We advise on how Sales Hub should be set up (architecture, models, what to skip), do the slow work off-call, then spend half the engagement building live with your reps. A goal-based client portal carries intake, prep tasks, and recordings so live time goes to strategy and building.

Sales Hub rewards this model more than most hubs. Pipeline architecture decisions outlast the engagement — a pipeline modeled to defaults runs wrong for a decade. Adoption depends on rep experience — a pipeline reps helped build gets used; one handed down as a fait accompli doesn't. And forecasting trust takes years to build and minutes to lose; the model installed at onboarding decides which side you're on.

Sales Hub is the Kernel layer for go-to-market operations — the substrate the Voice, Surface, and Agents layers ride on. Breeze co-pilots and prospecting agents need a clean kernel underneath; this is how it gets installed.

The process.

PHASE01

Strategy · 1 session

Recommendations, not how-to. Pipeline architecture, deal stages and probability, lead routing, sales process mapping, seat-type allocation, what to automate vs leave manual, reporting priorities. Enterprise adds custom object modeling, team partitioning and territories, forecasting methodology, and advanced permissions. You keep the advisory artifact.

PHASE02

Build for you · off-call, async

Heads-down, off-call: contact, company, and deal imports, property creation aligned to your model, email and calendar connection, pipeline scaffolding, base automation. Enterprise adds custom objects, sandbox setup, and advanced permissions and team scaffolding.

PHASE03

Build with you · 2 workshops Pro / 3–4 Enterprise

Half the engagement, deliberately. A pipeline with stage automation built live, a sequence, a lead rotation workflow, and a forecast dashboard. Enterprise adds a custom object record flow, an advanced or predictive forecasting view, and hierarchical teams with advanced permissions.

PHASE04

Training · 1 session · recorded

Role-based and capped at this tier. Rep-facing daily workflow: deals, tasks, sequences, meetings. Enterprise adds a manager and admin session on forecasting, reporting, and permissions. Additional training rolls into the retainer.

What "done" looks like.

Pro runs 2–3 weeks across 4 meetings; Enterprise runs 5–7 weeks across 6. Build-for-you is async, so live time goes to strategy, workshops, and training.

OUT 01
A pipeline shaped like your business
Stages, probabilities, and automation modeled to how you actually sell — not the platform defaults.
OUT 02
Sequences and routing that run
A working sequence and a lead rotation workflow, built live so the team can replicate the pattern.
OUT 03
A forecast leadership trusts
A forecast dashboard wired to the pipeline model — no parallel spreadsheets.
OUT 04
Reps who adopted it
They helped build it in the workshops, then got recorded role-based training on the daily workflow.

Things people ask before booking.

HubSpot says onboarding is required — can we buy it from you instead?

Yes. HubSpot requires onboarding on every Pro and Enterprise subscription, and a Diamond Partner delivering it satisfies that requirement. Taking our onboarding waives HubSpot's fee entirely — you never pay both. Same anchor price ($1,500 Pro / $3,500 Enterprise), but you get a build instead of coaching.

How is this different from HubSpot's own onboarding?

HubSpot's direct onboarding is consultative coaching: setup guidance, bi-weekly check-ins, homework for your team. Your sales leader does the building between deals. Ours is strategy-led and done-with-you: we advise on the architecture, do the risky and slow work off-call, and spend half the engagement building live with your reps — which is also where adoption gets engineered.

What's not included?

Imports that need processing, transformation, cleansing, or deduplication (scoped as Data Hub or a dedicated data SOW); programmable workflow actions and webhooks (they require Data Hub); integrations beyond standard email and calendar; net-new sales enablement content; and training beyond the session caps — which rolls into the retainer.

What do we save by bundling hubs or committing to a retainer?

The foundation layer is built once, not per hub — so two or more hubs take 10% off the stacked total, and the full suite takes 20%. Sign onboarding alongside a 12-month $2,000/mo fractional admin retainer and the package takes 20% off: Sales Hub Pro drops from $1,500 to $1,200, Enterprise from $3,500 to $2,800.

Our reps already hate the CRM — how does this fix adoption?

Reps adopt what works for them, and what works is what they helped shape. The workshop phase builds the pipeline, sequences, and rotation live with the people who'll use them daily — then training covers exactly the rep workflow, recorded so new hires get the same onboarding. A pipeline handed down as a fait accompli is how you got here.

LAYER 03 · DIAGNOSTIC

The Diagnostic maps your kernel in 90 minutes. If Sales Hub onboarding is the right entry point, the map will show it — and if the pipeline needs different work first, the map will show that instead.
