Sales Process Optimization.
Sales process turned into architecture.
Sales process optimization is a kernel job, not a training one. We rebuild the deal stages, the required properties, the workflows, the reports — the architecture reps work inside.
Sales Process Optimization is a Layer 03 service.
Every service we offer maps to one of four layers. Sales Process Optimization sits in the Kernel — the layer that owns revops & hubspot admin.
Architect the process. Then run it.
You can't train your way out of a bad sales process. The reps will work around it because the system fights them. Sales process optimization starts with the architecture: stages, properties, workflows, reports. The training comes after, because the training only sticks when the system supports it.
We rebuild HubSpot to match the process. Deal stages with real definitions. Required properties at each stage. Workflows that handle handoffs and follow-ups. Reports that key off real signals. Then we train the team on a system that's actually pulling its weight.
The process.
Discover · process audit
How sales actually runs vs how it's documented. Where reps work around the system. Where pipeline gets dirty. Map the architectural debt.
Expose · target architecture
Stages redefined. Properties consolidated. Workflows simplified. Reports rebuilt. Reviewed before any change.
Wire · rebuild + migrate
HubSpot configured. Workflows live. Existing deals migrated cleanly. Reports rebuilt against new architecture.
Operate · train + maintain
Reps trained. Managers coached. A quarterly review keeps the stages meaning what the room agreed they mean.
A pipeline you can trust.
Things people ask before booking.
Do reps need to retrain?
Yes — but lighter than expected. The new system usually requires less from reps, not more. The training is mostly "here's why this is easier than what you were doing."
How is this different from the Sales Workshop?
The workshop is the strategic decisions in 2–3 days. Sales process optimization is the full rebuild over 6–12 weeks. Most teams need both — workshop first, then optimization.
Do we need to be on HubSpot for this to work?
Strongly preferred. The whole point is that lifecycle data, automation, and reporting all live in one source. We have adapted the model to Salesforce + Pardot and to HubSpot + custom data layers, but timelines double and the kernel is harder to keep clean over time.
What does success look like at 90 days?
Most kernel engagements move you from L1 (Disconnected) to L3 (Instrumented) inside one quarter. That means: clean kernel, working assistants, teams trust the numbers. L4 and L5 are where the compounding starts. L3 is where the pain stops.

Ninety minutes inside your portal beats a discovery deck. We come in with a hypothesis about where your kernel breaks, check it against the real data model, and hand you a one-page map of what to fix first.
