LAYER 03 · THE KERNEL · HUBSPOT ONBOARDING

Marketing Hub Onboarding.

The most capable B2B marketing platform — and the most misconfigured.

FIG. 01 · OVERVIEW

Forms fire, emails send, workflows exist — and the marketing-contact count creeps toward the next tier because nothing flagged the right contacts as non-marketing. That is L2 for Marketing Hub. We advise on how it should be set up, then build the majority of it live with your team. Diamond Partner, strategy-led, done-with-you.

FIG. 02 · WHERE IT LIVES

Marketing Hub Onboarding is a Layer 03 service.

Every service we offer maps to one of four layers. Marketing Hub Onboarding sits in the Kernel — the layer that owns revops & hubspot admin.

LAYER 01
The Surface
Websites & customer portals
Public interface — read by humans, agents, AEO crawlers.
LAYER 02
The Voice
Brand & omni-channel
Story rendered consistently in every format an LLM might cite.
LAYER 03
MARKETING HUB ONBOARDING LIVES HERE
The Kernel
RevOps & HubSpot admin
Source of truth every agent calls first. Clean, opinionated, agent-ready.
LAYER 04
The Agents
AI consulting & co-pilots
Autonomous teammates running on the kernel.

Onboarding that builds, not coaches.

The standard Marketing Hub deployment we walk into: lead scoring is theoretical, attribution is partial, the deliverability picture is unclear, and the Marketing Studio campaign canvas is empty because nobody set it up. The platform's ceiling is much higher; most teams never get there because the configuration work that unlocks it isn't where the marketing team's time goes.

Our model flips the default. HubSpot's own onboarding is consultative coaching — they teach, your team builds. We advise on how Marketing Hub should be set up, do the unglamorous build work heads-down off-call, then spend half the engagement building live with your team so the configuration exists and your team owns it. A goal-based client portal carries the intake, prep tasks, and recordings, so live time goes to strategy and building, not logistics.

Three things make Marketing Hub the hub where this model pays fastest. Marketing-contact cost control is real money — we've seen Pro accounts paying Enterprise-equivalent fees because non-marketing contacts were never flagged. The Marketing Studio canvas and Loop Marketing (Express, Tailor, Amplify, Evolve) are structurally new, and teams onboarded in 2022–2023 have no muscle memory for them. And the attribution decisions made at onboarding shape whether leadership trusts marketing's numbers for years.

Marketing Hub is part of the Kernel layer — the source of truth the Voice and Surface layers ride on, and where Breeze Content and Social agents live once the kernel is exposed correctly.

The process.

PHASE01

Strategy · 1 session Pro / 1–2 Enterprise

Recommendations, not how-to. Marketing-contact cost control, lifecycle and lead-flow model, lead scoring, segmentation, campaign orchestration in Marketing Studio, nurture and deliverability planning. Enterprise adds multi-touch attribution design, journey analytics, behavioral events, and team partitioning. You keep the advisory artifact.

PHASE02

Build for you · off-call, async

Heads-down, off-call: domain and DNS, contact import with marketing-contact configuration, forms and CTAs, email templates, base workflows, Marketing Studio workspace, lead-scoring scaffolding, ad accounts. Enterprise adds attribution setup, journey analytics, custom behavioral events, custom objects, and the Breeze social agent.

PHASE03

Build with you · 3 workshops Pro / 5–6 Enterprise

Half the engagement, deliberately. A campaign built live in Marketing Studio — planning canvas to assets to workflow to reporting — plus a lead-scoring property and a nurture workflow. Enterprise adds journey automation, a multi-touch attribution report, and an adaptive test.

PHASE04

Training · 1 session Pro / 1–2 Enterprise · recorded

Role-based and capped at this tier. Marketer-facing: Marketing Studio, campaigns, emails, workflows, reporting. Enterprise adds an ops and admin session on attribution, journey analytics, partitioning, and governance. Additional training rolls into the retainer.

What "done" looks like.

Pro runs 4–6 weeks across 5–6 meetings; Enterprise runs 8–12 weeks across 8–10. Build-for-you is async, so live time goes to strategy, workshops, and training.

OUT 01
Cost-controlled contacts
Non-marketing flagging configured from day one — no paying next-tier fees on contacts you never email.
OUT 02
A live campaign in Marketing Studio
Planning canvas to assets to workflow to reporting, built with your team in the room.
OUT 03
Scoring and nurture that run
A lead-scoring model and a working nurture workflow — wired, not theoretical.
OUT 04
A team that owns it
Recorded role-based training plus the portal recordings library. Your marketers operate the system without us.

Things people ask before booking.

HubSpot says onboarding is required — can we buy it from you instead?

Yes. HubSpot requires onboarding on every Pro and Enterprise subscription, and a Diamond Partner delivering it satisfies that requirement. Taking our onboarding waives HubSpot's fee entirely — you never pay both. Same anchor price ($3,000 Pro / $7,000 Enterprise), but you get a build instead of coaching.

How is this different from HubSpot's own onboarding?

HubSpot's direct onboarding is consultative coaching: setup guidance, help connecting domains and tracking codes, one campaign, and bi-weekly check-ins that assign your team homework. Your team does the building. Ours is strategy-led and done-with-you: we advise on the architecture, do the risky and slow work off-call, and spend half the engagement building live with your team — so the configuration exists and your team knows exactly how it works.

What's not included?

Imports that need processing, transformation, cleansing, or deduplication (scoped as Data Hub or a dedicated data SOW); programmable workflow actions and webhooks (they require Data Hub); net-new website builds; custom integrations beyond standard ad accounts and email; content production at scale; and training beyond the session caps — which rolls into the retainer.

What do we save by bundling hubs or committing to a retainer?

The foundation layer is built once, not per hub — so two or more hubs take 10% off the stacked total, and the full suite takes 20%. Sign onboarding alongside a 12-month $2,000/mo fractional admin retainer and the package takes 20% off: Marketing Hub Pro drops from $3,000 to $2,400, Enterprise from $7,000 to $5,600.

We onboarded onto Marketing Hub years ago — is this still for us?

Most teams onboarded in 2022–2023 have no muscle memory for the Marketing Studio canvas or Loop Marketing (Express, Tailor, Amplify, Evolve). A re-onboarding runs the same four phases against your existing portal: cost-control flags set, scoring rebuilt, a real campaign shipped through the new canvas. The Diagnostic tells you whether you need this or a lighter cleanup.
