Data Hub Onboarding.
The layer that makes the kernel queryable.
A portal with five (or fifteen) integrations bolted on over the years, none designed to be queryable — so "how is this customer doing right now" still takes manual assembly. Data Hub is the platform layer that makes the kernel queryable, syncable, and operable. We architect it, then build the working patterns live with your team. Diamond Partner, strategy-led, done-with-you.
Data Hub Onboarding is a Layer 03 service.
Every service we offer maps to one of four layers. Data Hub Onboarding sits in the Kernel — the layer that owns revops & hubspot admin.
Integration debt, paid down.
Most B2B teams spend more on integration debt than they realize: each integration solved one problem at the moment it was bolted on, none were designed to work together, and the reporting layer is partial because the substrate underneath it is. Data Hub — formerly Operations Hub — is where that gets fixed. Pro's headline is programmable automation (custom-coded workflow actions and webhooks), data sync, and data quality. Enterprise adds Data Studio datasets, custom objects, sandboxes, and warehouse sync.
Our model is strategy-led, done-with-you: we advise on the architecture — single source of truth, integration mapping, governance, dedup strategy — do the risky work off-call, then build the working patterns live with your ops team so they can replicate them. A goal-based client portal carries intake, prep, and recordings.
Two things make Data Hub different. Integration architecture decisions outlast the engagement: wired correctly, they produce queryable data for years; wired poorly, reconciliation work indefinitely. And programmable automation is the unlock most teams never reach — the first custom-coded action built live is what turns Data Hub from incremental to transformative.
Data Hub is the technical underpinning of the Kernel layer. The protocol layer and Agents layer depend on it — agents need clean substrate to call, and this is how it gets installed. The Wire move of the Four-Move Method runs through here.
The process.
Strategy · 1 session
Recommendations, not how-to. Single-source-of-truth design, integration mapping (systems, direction, fields), data quality and governance rules, dedup strategy, data model design, automate-vs-manual calls, AI-readiness assessment. Enterprise adds warehouse strategy (Snowflake, BigQuery, Redshift), Data Studio dataset design, custom object modeling, cross-object reporting architecture, and data lineage. You keep the advisory artifact.
Build for you · off-call, async
Heads-down, off-call: the primary integration connected with field mapping, data quality automation (formatting, dedup rules), data-health monitoring, and programmable automation — custom-coded workflow actions and webhooks, the Pro headline. Enterprise adds warehouse sync, Data Studio datasets, custom objects, sandboxes, and complex multi-system sync.
Build with you · 2 workshops Pro / 3–4 Enterprise
Half the engagement, deliberately. A two-way sync with mapping built live, a data quality automation, a custom-coded workflow action or webhook, and a dedup rule. Enterprise adds a Data Studio dataset, a warehouse sync, a custom object model, and a custom-coded action calling an external API.
Training · 1 session · recorded
Role-based and capped at this tier. Ops team: sync monitoring, data quality, programmable automation. Enterprise adds a technical admin session on Data Studio, custom objects, the warehouse, and governance. Additional training rolls into the retainer.
What "done" looks like.
Pro runs 2–3 weeks across 4 meetings; Enterprise runs 5–7 weeks across 6. Build-for-you is async, so live time goes to strategy, workshops, and training.
Things people ask before booking.
HubSpot says onboarding is required — can we buy it from you instead?
Yes. HubSpot requires onboarding on Pro and Enterprise subscriptions, and a Diamond Partner delivering it satisfies that requirement. Taking our onboarding waives HubSpot's fee entirely — you never pay both. Same anchor price ($1,500 Pro / $3,500 Enterprise), but you get a build instead of coaching — and a published Data Hub program is rare to begin with.
How is this different from HubSpot's own onboarding?
HubSpot's direct onboarding is consultative coaching: setup guidance, check-ins, homework for your team. Ours is strategy-led and done-with-you: we architect the data model and governance, do the risky integration work off-call, and spend half the engagement building live with your ops team — including the first custom-coded workflow action, the capability most teams never reach.
Why is Data Hub Enterprise capped at $3,500?
Because data is the hub where scope balloons fastest, and an open-ended warehouse-and-datasets build at a fixed price would be dishonest. At $3,500 you get the architecture — data model, dataset design, governance, warehouse approach — plus representative examples built live and a team taught to replicate them. The Data Agent buildout (via the Breeze add-on), integrations beyond the primary, custom migrations, and full-scale dataset or warehouse construction are quoted separately.
What do we save by bundling hubs or committing to a retainer?
The foundation layer is built once, not per hub — so two or more hubs take 10% off the stacked total, and the full suite takes 20%. Data Hub almost always bundles with Sales, Marketing, or Service because the data work supports those hubs directly. Signed alongside a 12-month $2,000/mo fractional admin retainer, the package takes 20% off: Pro drops from $1,500 to $1,200, Enterprise from $3,500 to $2,800.
Our other hub's migration needs data cleanup — is that this?
Yes — this is where that work lives. Standard onboarding on the other hubs covers field-to-field transfer only; anything needing processing, transformation, cleansing, restructuring, or deduplication is scoped as Data Hub work or a dedicated data SOW. If your import is messy, the Diagnostic will surface it and we'll quote it as its own line instead of burying it in someone else's scope.

The Diagnostic is where messy integrations get named. In 90 minutes we map your kernel and its connections, then tell you whether Data Hub onboarding covers the work or the scope belongs in a dedicated data SOW.
